CoActive Coaching for Authentic Leadership

Authentic Leadership Grows From Within — and Moves the World Around It

“The most exciting breakthroughs of the 21st century will not occur because of technology but because of an expanding concept of what it means to be human.”

John Naisbitt, futurist and author

Organisations today increasingly resemble dynamic, living systems. They operate within decentralised ecosystems, shaped by webs of networks, layered expertise, generational shifts, and deep cultural diversity. As complexity rises and change becomes a constant, the old model — the rigid, hierarchical machine driven predominently by metrics of profit alone — is… (or has already), become less relevant.

In its place, a more vibrant need is emerging: For purpose. For coherence. For leadership that aligns human energy, not just manages output.

Thinkers like Frederic Laloux describe this as a new phase in organisational evolution — a move toward “Teal” ways of working, where wholeness, self-management, and evolutionary purpose guide how organisations grow and thrive. Because many of our existing leadership models were designed for a world that was more linear, more stable, and far less interconnected.

Whether we’re standing at the threshold of this shift or already stepping into it, the direction is becoming increasingly clear. And perhaps what Laloux wrote back in 2014 is now truly catching up with us:

“The more we try to predict and control the future, the more fragile we become. The more we learn to sense and respond, the more resilient we grow.”

Deloitte’s 2023 Human Capital Trends report underscores this reality: While 94% of leaders see the need to develop new leadership capabilities, only 23% feel their organisations are succeeding at it. That space — between knowing change is needed and knowing how to navigate it — is where many leaders find themselves now.

In my opinion, to close this, it starts with a willingness to evolve — not just in how we structure our organisations, but in how we show up as leaders. Because leadership today calls for more than strategy, experience, or refined tools. It asks for clarity in the noise, presence under pressure, and the ability to lead not from certainty, but from coherence and grounded purpose.

And these aren’t just leadership skills to train. They are human capacities to strengthen. And they are becoming essential.

So if you’re reading this, perhaps now is a moment to pause — to reflect on the world you lead in, and how your leadership shows up, creates value, and aligns with the future you want to shape.

It’s a compelling time to lead.

And a rare opportunity to help shape what comes next for you and your organisation.

“The work of leadership isn’t to fit a title. It’s to bring your real self, with intention and alignment, into whatever role you take on. When you lead from that place, you become impossible to replace — because you’re not playing a part. You’re bringing yourself. And that’s where the real impact begins.”

“The winds of adversity, opportunity, change, and challenge blow on all of us. It’s not the blowing of the wind that determines your destination. It’s the set of the sail.”

Jim Rohn

Rooted in Experience & Passion

With over two decades of leadership experience across global hospitality and as an Officer in the Danish military, I’ve worked within organisations that reflect many of today’s realities — decentralised teams, human-centric operations, and the need to align diverse generations and cultures around a shared ambition in ever-evolving environments. Almost half of that journey was spent leading large, international teams of 1,000+ people — where clarity, resilience, and connection were not just ideals, but necessities.

In time, that journey turned inward. Through my training as a Co-Active Coach, I began exploring my leadership more intentionally — not just how I led, but why. I revisited my values, redefined what success truly meant, and reflected on how I wanted to show up — in the roles I held and in the cultures I helped shape. What emerged was a clearer sense of self — and with it, a different way of leading: grounded in presence, purpose, and authenticity.

That shift didn’t just change how I led — it reshaped how I understand leadership itself.

Out of that exploration — and fuelled by a long-standing passion for leadership development, organisational culture, and a deep curiosity for ideation and future-thinking — I developed the 3+4+1 Leadership Framework™. It’s not a theory. It’s a practical structure, designed as a reflective framework within my coaching to help leaders and organisations explore what their next level of leadership could look like — in today’s fast-evolving, deeply human world.

A New Paradigm for Leadership and Organizations

(Inspired by Frederic Laloux’s Reinventing Organizations)

In a world of accelerating complexity, Frederic Laloux’s work invites us to rethink how we organize and lead.

Rather than control, prediction, and hierarchy, the next stage of organisational evolution — often called Teal — is rooted in self-management, wholeness, and evolutionary purpose.

It’s not about doing more or forcing harder. It’s about sensing, adapting, and leading from deeper alignment — trusting that organisations, like people, grow stronger when clarity, human connection, and authenticity are at the core.

His philosophy challenges leaders not to impose structure on complexity, but to navigate with clarity from within it — echoing the same shift toward depth, alignment, and real connection that the 3+4+1 Framework is built to support.

For those curious to explore more, Reinventing Organizations offers an inspiring and thought-provoking perspective on what the future of leadership and organisations can become.

The 3+4+1 Framework ™

Three Dimensions. Four Capacities. One Clear Path Forward.

A practical structure for the kind of leadership our reality now calls for.

Built from real-world experience and designed in response to the shift toward more human-centered organisations, the 3+4+1 Framework™ offers a clear yet flexible structure for evolving leadership — one that supports both the individual and the system. Because leadership today isn’t about managing people. It’s about enabling ecosystems of expertise, vision, and human energy — all moving toward a shared purpose.

The framework invites you to explore leadership across three essential layers:

→ How you structure your leadership

→ How you lead from within

→ How you align it all into one clear path forward — even as the world continues to shift around you

But this isn’t a fixed model or formula. It’s a guide for inquiry — one that helps leaders reflect on three essential questions:

➔ How do I create direction?

➔ How do I mobilise energy?

➔ How do I stay connected — to myself, others, and the evolving reality around me?

The framework can be used in training with leadership teams or as part of an individual coaching journey. In both, we expand, test, and build the mindset and tools to support your next chapter of leadership — in ways that are personal, real, and sustainable. The work is grounded in the principles of Co-Active Coaching: the belief that you are naturally creative, resourceful, and whole.

So I don’t bring you answers. I help you explore the ones that are already within. Together, we look at what defines you — your values, your capacities, your way of relating to yourself and the world — and from there, you define how you want to grow, lead, and show up in what comes next. Because authentic leadership isn’t built from the outside in. It grows from the inside out — with clarity, capacity, and alignment at the core.

    The 1 Clear Path Forward

How You Navigate Complexity Without Losing Yourself:

In a changing world, clarity isn’t static. It’s sensed, cultivated, and realigned continuously.

The One Clear Path Forward is the living integration of:

    • Your long-term vision (Direction)
    • Your near-term focus and energy (Mobilisation)
    • Your daily presence and relational leadership (Connection)

That’s what the 3+4+1 Framework™ helps you explore:

How to lead with more coherence — not more control.

How to grow an organisation that can move clearly, humanly, and with intention — even as the world keeps changing.

    The 3 Dimensions

    How You Structure Your Leadership:

Direction — The pull that aligns and inspires.

This is your organisation’s north star and its space for renewal. It includes your long-term purpose, but also the space for reorientation — for sensing what’s next, defining the strategic shifts that matter, and aligning around the energy needed to evolve.

Mobilisation — The engine that propels and sustains.

This is your operational backbone: the systems, disciplines, and rhythms that drive consistent performance. It includes your core pillars, infrastructure, and a culture of continuous improvement — ensuring that change isn’t just initiated, but delivered.

Connection — The glue that holds it all together.

This is your cultural DNA — how your values are lived, how trust is built, how identity is felt. It’s where declared principles and lived experience meet. Connection binds the system together — especially when things move fast or change takes hold.

    Direction aligns us.

    Mobilisation moves us.

    Connection binds us.

    The 4 Capacities

    How You Lead from Within:

The Four Capacities are the internal dimensions — our human foundations. They’re not leadership skills in the traditional sense.

They are deeper capacities: of self-awareness, presence, resilience, and connection.

They are the muscles behind clarity.

    The roots beneath alignment.

And the inner ground from which authentic leadership grows.

    • Perspective — Your ability to see clearly, in yourself, others, and your systems.
    • Authenticity — Leading from your real values and principles, not a script.
    • Capacity — Filtering complexity into meaningful direction and momentum.
    • Connection — Building trust, cohesion, and belonging — starting with yourself.

    Co-Active Coaching: Transformational

In a world that often measures success by doing, Co-Active Coaching invites us to remember the power of being. Developed by the Co-Active Training Institute (CTI)—a pioneer in the field for over 30 years—Co-Active Coaching is widely recognized as one of the most respected and influential coaching models globally. Its curriculum is accredited by the International Coaching Federation (ICF), the gold standard in coaching excellence.

What sets Co-Active apart is its holistic foundation: it doesn’t treat personal and professional growth as separate journeys—it sees them as inseparable. At its core is a profound yet practical principle: who you are is just as important as what you do. It’s not coaching for performance alone; it’s coaching for wholeness.

The name itself reflects the model’s DNA:

“Co” represents the internal—your values, intuition, purpose, and the wisdom already within you.

“Active” brings in the external—bold action, accountability, and movement toward meaningful goals.

This synergy creates more than momentum. It creates transformation—sustainable, intentional, and aligned with who you truly are. Co-Active Coaching is not prescriptive. It doesn’t offer blueprints or solutions. And it doesn’t exist to fix problems—because you’re not broken. It’s about evoking the insight, clarity, and courage that already live within you. And while that inner work is deeply personal, you don’t have to do it alone.

Working with a Co-Active Coach is like gaining a co-pilot—someone who walks beside you, not ahead of you. Someone who sees you as whole, holds you capable, and helps draw out the path that’s been waiting to be followed.

This work isn’t always easy. It requires presence, commitment, and a willingness to explore. But the results can be life-changing—and just possibly the most valuable investment you will ever make.
